1.Script

The first time you get assigned a direct report, it's a sign that management trusts you with additional responsibility. But what if you get assigned a direct report that isn't a very good performer? You might struggle with what to do or what to say, and even if you prepare really well, it might not go as you planned. So here are four tips when meeting with an underperformer on your team: be direct, it does not help to sugarcoat at all; in fact, it makes things worse. You need to be as clear as possible and don't mislead them. Focus on the work, not the person. You want to focus on how their work is not meeting your expectations and what they can maybe do about it. Ask them if there's anything specific that might be preventing them from meeting expectations. You do want to know what's going on with them in case there's something you can help with. And show some empathy. Nobody's perfect. You should be rooting for them and doing it in a positive way. In the end, you're bringing something to their attention as their manager and coach, and you're also rooting for them and hoping for them to be successful, so you're there to help.

  • It might not go as planned: Acknowledging that things may not happen according to one's expectations or plans.
  • Be direct: Communicating in a straightforward and unambiguous manner.
  • Sugarcoat: Making something less unpleasant or more appealing than it really is.
  • Clear as possible: Being as understandable or transparent as one can be.
  • Focus on the work: Concentrating on the tasks or job at hand.
  • Meeting expectations: Fulfilling or living up to someone's standards or hopes.
  • Show some empathy: Demonstrating understanding and sharing the feelings of others.

 
3. My story
Last week, I had a tough conversation with a new team member whose work wasn't meeting expectations. I prepared well, aiming to be direct and clear, but I realized I should have balanced it with empathy. Managing isn't just about clarity; it's equally about understanding people. Next time, I'll remember everyone's not perfect and approach the situation with more empathy from the start.
